Research into enterprise AI data flows found that 82% of the top 100 most-used generative AI SaaS applications carry medium, high or critical risk ratings, and yet employees keep entering sensitive data into them.

Almost 40% of all data movements into AI tools involve sensitive information. The tools are spreading. The oversight isn't.

And the risk goes beyond data leakage in the conventional sense. Every time a team member uses an ungoverned AI tool to refine a strategy, structure a deal or work through a client problem, they're not just sharing text.

While technical capability is advancing, governance is not keeping pace. A recent McKinsey study showed that only about one third of organisations have governance structures mature enough to reliably oversee AI at scale.

In practice, this looks like AI tools approved for one team and quietly adopted by three others. Models pulling from live customer data with no documented policy for how that data is handled. Workflows producing AI-generated outputs where nobody has agreed what happens when those outputs are wrong — and they will be wrong.

The structural answer is not more audits or longer approval queues. It’s building AI into a decision system that has governance built in from the start, where the rules about what data AI can touch, what actions it can trigger and what humans need to review are not bolted on after the fact but encoded in the architecture itself.
